Profitroom has published a case study on Bodmin Jail Hotel, a 70-room boutique property in Cornwall, which moved its booking and distribution setup to Profitroom and went from onsite kickoff to go-live in seven days without interrupting its live booking pipeline.
The challenge
The migration was more than a booking engine swap. Room types, rate codes and packages had to be reviewed and rebuilt, and availability and pricing aligned across the hotel's wider distribution, all while bookings kept arriving. Rate parity and a consistent guest booking experience had to hold throughout.
How it was done
- Audit and rebuild: Profitroom specialists worked onsite with the hotel team to map the future booking journey, then rebuilt rooms, rates and packages.
- Connect and align: 18 distribution channels were resynchronised and parity-checked before go-live.
- Revenue strategy from day one: the project also started the hotel's partnership with Profitroom RevenuePro, so pricing and distribution decisions shaped the setup rather than following it.
- Beyond the booking: the hotel launched Booking Engine 360, Loyalty, Marketing Automation and the Profitroom AI Agent at the same time.
Early results
Between 28 July and 20 August the hotel recorded 376 confirmed direct bookings worth £132,720 in gross booking value. Conversion rose from 4.57% in the last days of July to 5.61% across 1–20 August, and direct performance over the first 21 days was 38% ahead of the same period a year earlier. Within 14 days, 417 guests had joined the loyalty programme, and the AI Agent had converted its first four offers into bookings worth £2,428.
"To be fully live within seven days was a great achievement, but what has been even more encouraging is how quickly we've started to see results," said Amanda Harper, Director of Hospitality at Bodmin Jail Hotel.
Why it matters
The case shows that a complex PMS-side and distribution migration does not have to cost a hotel momentum when revenue, distribution and booking technology are planned together from the outset.
